Band merch fulfillment: keep tour stock out of online orders

Separate tour shirts from your online drop by size. Check Shopify transfer states, count returned stock and release only merch you can actually dispatch.

In short

  • Run band merch fulfillment with at least 2 separate stock allocations: the online dispatch stock and the stock travelling with the tour. Release returned merch by exact size after counting it; a planned transfer is not evidence that the shirts are ready to pack.
  • Shopify transfer drafts do not commit stock. A ready-to-ship transfer commits it at origin, while marking it transferred receives it at the destination.
  • Shopify POS transfer packing slips require POS Pro and version 11.6 or later. The transfer workflow cannot buy or print shipping labels.
  • Budget the customer parcel separately from getting cartons back from the tour. A stock movement and a fan order have different contents and destinations.
  • AirPost is a peer-to-peer fulfilment network: online shops have their orders packed and dropped at a parcel point by verified people near their customers, who earn a fee per parcel from home. No warehouse, no minimum order volume.

Your new tour shirt is on sale online while the same design is stacked beneath a venue merch table. Both piles carry the same artwork, but only one is within reach of the person packing tomorrow’s fan orders. A shop total that includes the van can therefore look healthy while a particular size is missing at the dispatch location. Set the allocation before announcing the drop, rather than trying to reconstruct it from the evening’s takings.

Which shirts should the online drop be allowed to sell?

Identify the design, garment colour and size together. A total headed “tour shirts” is not enough to release a size-specific order. Keep the online allocation physically separate from venue stock, samples and pieces awaiting inspection. The person accepting an online order should be able to point to the correct accepted item, even while another team is selling the same design at a show.

In Shopify, check the online-fulfillment setting when adding a tour location. The official location setup guide says new locations make inventory available for online purchases by default. That default deserves a deliberate decision for a moving merch operation. If the tour cannot dispatch web orders, turn off that location’s online fulfillment option and test the result on a size held only there. Shopify explains the location setting here.

The stock allocation also needs an owner. Give one person responsibility for opening quantities, venue sales, complimentary pieces and the closing count. Otherwise a vocalist removing a sample and a merch seller recording a sale can both act reasonably while the shared stock record becomes wrong. Record a movement when it happens, using the same size reference that appears in your shop.

How do you decide how much tour stock can return to sale?

Use a reconciliation for each variant: opening stock plus additions, less sold pieces, approved giveaways and transfers out, should equal the expected closing quantity. Compare that number with the physical count. A difference needs an explanation before you add the remaining shirts to an online drop. Do not use the cash total divided by the shirt price as a replacement for a count; discounts and mixed products can break that shortcut.

The discrepancy and the damaged item are separate issues. Keep the missing piece visible in the reconciliation while holding the damaged one apart. If you simply set the shop quantity to the expected twenty, you make both problems disappear from the record while offering two pieces you cannot ship. The receiving person needs the proposed eighteen-piece release and the unresolved difference, rather than an unexplained carton total.

When does a Shopify stock transfer reserve or release merch?

Shopify distinguishes a transfer draft from a committed movement. Its transfer processing guide says a draft does not commit inventory; marking it ready to ship commits stock at origin. Moving it to in transit makes stock incoming at destination. Marking it transferred automatically receives it and makes it available there, subject to the product being stocked at that location.

Apply those controls to what actually happened. Creating a draft while the band is still selling shirts does not set those shirts aside. Marking the return transferred before the carton arrives can release stock prematurely. Use the movement record to describe the journey, then perform the receiving check where the online orders will be packed. A late van arrival should remain a late stock arrival, rather than becoming an online shortage disguised as available inventory.

If the tour sends separate cartons on different days, preserve their identities. Shopify supports multiple shipments on a transfer in the ready-to-ship or in-progress state. You can follow each shipment separately. Your packing person can then receive the carton that actually arrived instead of accepting all sizes because the first box was delivered. Add a reference that connects the carton, its contents list and the physical count.

Can the merch desk manage transfers entirely through Shopify POS?

Check the equipment and permissions before promising that workflow to the tour team. Shopify’s POS transfer instructions require POS Pro at the location, the Inventory and Manage transfers permissions, and an active internet connection. Transfers are created in the admin; POS supports fulfilling and receiving them. A packing slip requires POS version 11.6 or later and a compatible connected or AirPrint printer.

The POS transfer feature cannot purchase or print a shipping label. A transfer packing slip describes the contents; it does not pay for the carrier journey. Decide who books that movement and who supplies the label. This matters when the merch seller has access to stock counts but the band manager controls shipping payments. Test the actual devices and accounts before the first show, not only the instructions on a laptop.

For a smaller operation, keep the physical control simple even if you manage the records in the admin. Attach the variant list to the carton and agree who confirms receipt. Do not give a receiving partner a promise that a Shopify transfer automatically creates an AirPost shipment. The supported shop connection and any manual handoff need their own checks. The stock record should remain understandable if the touring team temporarily loses internet access.

What should you hand to the person packing the online drop?

  1. Separate the sellable return

Count each size and remove samples, damaged garments and unresolved items before preparing the transfer.

  2. Identify each carton

List variants, quantities and the movement reference. Keep signed inserts or numbered editions identifiable instead of treating them as generic accessories.

  3. Confirm receipt and acceptance

The receiving person compares the actual contents with the list and reports differences before you release the online allocation.

  4. Pack a complete test order

Check the shirt size, insert, packaging and order reference together. Only then use those instructions for the drop.

If you add a signed card, specify whether every order receives one or only a named edition does. Keep the signed-card quantity separate from ordinary shirts. A shirt can be physically present while its advertised bundle is incomplete. The packer also needs a rule for a missing insert: hold that bundle and tell you, rather than silently replacing it with an unsigned card or splitting the order without agreement.

AirPost’s local fulfillment page describes shop stock held by senders who pack and dispatch orders. Start with a checked batch and agree the merch instructions in advance. For the wider record structure, use the article on an inventory ledger for a small shop. The tour reconciliation adds a specific movement that the ledger must capture.

How much handling does a split merch order add?

Use an AirPost handling calculation checked on 14 October 2026. For a shipment that qualifies as a small parcel, the platform fee is €0.85 and the recommended sender fee is €2.25, giving €3.10 together. These are euro-denominated handling components, not a UK postage quote. The sender sets the actual preparation fee.

If an agreed shirt-and-card order fits one qualifying small parcel, those components occur once. Sending the shirt first and the card later in two qualifying small parcels makes them €6.20, an extra €3.10 before the second transport charge and materials. This arithmetic does not prove that combining is always cheaper: measure the finished package and check that the signed item remains protected.

Inbound cartons, production, packaging and carrier charges remain separate. Price the complete order after its contents are known. Your release decision should connect three records: accepted stock, the fan’s purchased bundle and the dispatched parcel. When those agree, you can sell the tour leftovers without asking the receiving person to resolve the tour accounts while also trying to pack a rush of new orders.

Frequently asked questions

What is band merch fulfillment?

It covers receiving, holding, picking, packing and dispatching band merchandise. For a tour drop, separate the stock available for online orders from the stock travelling to shows.

Can unsold tour merch become online stock?

Yes, after you count, inspect and receive the exact variants at the dispatch location. Keep promotional removals, discrepancies and damaged pieces visible in the reconciliation.

Does a Shopify transfer draft reserve tour shirts?

No. A draft does not commit inventory. Use the correct transfer action when the goods are set aside and physically moved, and check the destination before releasing them.

Can Shopify POS print the label for a stock transfer?

The documented transfer workflow cannot purchase or print shipping labels. Its transfer packing slip is a contents document, with separate POS Pro, version and printer requirements.

Should a signed card ship after the shirt?

Agree that decision before accepting the order. A split adds shipment handling and transport, while a combined parcel needs suitable protection and complete bundle stock.
